The process consists of three steps: Configure the customer or sales representative customizes the product using available options, variants, and attributes. Price: The system automatically calculates the correct price based on the selected configuration, applicable pricing rules, and discount structures. Quote: A complete, professional quote is generated immediately and without errors and can be sent directly to the customer. CPQ solutions are particularly valuable wherever products are not purchased off the shelf but are individually assembled.

A product configurator is a software tool that enables customers or sales representatives to assemble products with custom features, variants, and options in real time, while immediately seeing what is technically feasible and how much it costs. A modern product configurator guides the user through the configuration process (guided selling), automatically excludes impossible combinations, and displays the configured product visually on the screen in real time. The difference from a simple variant selection menu: A true configurator processes complex rule sets with thousands of dependencies while still allowing for intuitive, flexible operation without a fixed sequence.

Guided selling refers to a sales approach in which the system actively guides the customer or sales representative through the configuration process, acting as a digital advisor. Instead of overwhelming the user with hundreds of options, the system displays relevant choices step by step, based on what they have configured so far. Impossible combinations are immediately identified and hidden or rejected with a clear explanation, while sensible alternatives are suggested. The result: customers configure products faster, make fewer mistakes, are more satisfied, and buy more often.

A standard online store sells standard products with fixed specifications: The customer selects from an existing range of standard products or standard variants using a simple, faceted search, adds items to the shopping cart, and makes a purchase. A CPQ system goes much further: It allows for the individual configuration of products from a wide range of options, attributes, and variants in real time, while taking complex technical and commercial rules into account. These can include machines with hundreds of configurable features, modular construction systems, custom-built systems, or made-to-order products. While an online store displays finished products, CPQ enables the sale of products that are still being configured at the time of purchase.

An ERP system (e.g., SAP) handles operational business processes: production, inventory management, accounting, and order processing. While it can map product variants using variant configuration (e.g., SAP Variant Configuration), it is not designed for customer communication, visual product presentation, or creating quotes during sales meetings. A CPQ solution fills exactly this gap: It handles customer- and sales-side configuration and quotation creation, utilizing the rules stored in the ERP system, and seamlessly transfers the completed orders back to the ERP for production and fulfillment. In this process, the ERP provides the basic rules, which can be supplemented within the CPQ solution with commercial rules, for example. This reduces maintenance effort, as ERP rules are adopted 1:1 and expanded only when necessary. ERP and CPQ complement each other: ERP produces, CPQ sells.

Modern CPQ systems use declarative rule models: Instead of programming rigid if-then sequences, rules are defined as logical dependencies between product attributes. Based on these, the system calculates all valid configuration options in milliseconds, regardless of the order in which the user makes their selections. Impossible combinations are immediately identified and explained to the user, and sensible alternatives are suggested. This enables a completely flexible, non-sequential configuration: The user can start at any point and freely determine the order of their selections based on what is currently important to them. The system ensures at all times that the configuration is valid and consistent. A configuration may therefore still be incomplete, but it will never contradict the ruleset.

Headless CPQ means that the configuration logic (the backend) is completely separated from the user interface (the frontend); in other words, the configuration rules are not implemented or processed in the frontend. This is particularly important because these rules may contain trade secrets. As a result, the configurator can be flexibly integrated into any frontend online stores, corporate websites, dealer portals, marketplaces, or mobile apps without having to rebuild the configuration logic each time. The frontend can be freely designed and adapted to the corporate design, while the backend handles all rule processing. Both field sales representatives using a specialized sales interface and end customers in the online store use the same configuration logic across different user interfaces. Ideal CPQ systems also offer a UI builder that enables cost-effective and efficient development of customized product configurators using a no-code approach.

Speed is crucial in a configurator: Any delay following a user selection interrupts the configuration flow, degrades the user experience, and lowers the conversion rate. Modern CPQ systems process rule sets with thousands of attributes and dependencies in milliseconds without any noticeable loading time for the user. This works even when images and product details are loaded from the PIM in real time simultaneously. For the user, this creates the feeling of an immediate response to every input, comparable to a local app, even though all rule processing takes place on the server side and is therefore secure from third-party access.

CPQ is worthwhile for all companies that sell products with many variants or customized solutions and whose sales teams still spend a significant amount of time creating quotes manually. Thanks to the built-in rules, sales representatives no longer need to read and interpret hundreds of technical data sheets all relationships are already mapped out. Typical triggers for implementing CPQ include: high error rates in order confirmations due to incorrect configurations, long quote turnaround times in sales, a growing product portfolio with an increasing number of variants and rising complexity; in the past, a CPQ solution was often introduced precisely when a new product line became unmanageable for sales due to its complexity, the desire for self-service configuration in the online store or dealer portal, as well as the migration to SAP S/4HANA and the associated restructuring of variant configuration.
